Failure Mode / 01

The tool became the process

Signal

Teams design work around platform capabilities.

Root cause

Technology architecture preceded operating-model design.

Consequence

The organization inherits tool constraints as process constraints.

Redesign principle

Define work, decisions and ownership first; make technology conform afterwards.

Why this happens

A platform makes its own logic visible and easy to repeat. Under delivery pressure, teams often accept those defaults as neutral process design. Over time, the tool's fields, permissions and workflow become the organization’s explanation of how work happens.

Diagnostic question

If the platform names disappeared from the process map, could the organization still explain how the work should happen?
